This step is usually led by the coach. The coach considers the learner’s current Improvement Kata skill level and steers how much of a stretch the next target condition will be for the learner by: (a) proposing how far out the achieve-by date lies, and (b) giving feedback on the details of the target condition the learner is developing and proposing. A good target condition will take the learner just over the edge of his or her current skill level and lead you into a learning mode.

A common error in establishing a target condition is setting it too far into the future, which makes it too large in scope. For beginners, shorter achieve-by dates are better for learning because the learner can make a course adjustment sooner and get more repetitions with all four steps of the Improvement Kata. Two weeks is enough time to understand and significantly improve several aspects of a focus process, but a short enough time to keep the learner from feeling like he or she has to solve a complex issue all at once. The following table is a guideline, and there are exceptions. Be sure to set an actual calendar date for the achieve-by date, not just “in two weeks.”
