If we are involved in constructing a trade-off, the sweet spot is to find something that is higher value to the receiver than the giver, or at least can be presented in that way. It works even if both parties are aware of this. We need to ensure that everyone ‘saves face’, or that in one way or another everyone is a winner.

In an example of this, I was having difficulty in negotiating a change in working practices with trade union representatives. They could not agree to alter the locations where staff took their rest breaks, despite understanding how this fitted into the bigger changes. Informally I asked if there were other related issues outstanding that we might include in the discussions, and discovered a long-simmering resentment about insufficient storage and microwave facilities causing staff to queue to prepare their food. I proposed a considerable expansion of these facilities in the new locations, whereas it had been impractical previously, and the union was able to present this to their members as a win-win – all it cost management was a few microwaves, with the added benefit of happier staff.
