Always, without exception, quantify a problem you face. How big is it, really? Why is it so important? Doing so helps you prioritize. If you understand the size of a problem, you can compare it to everything else on your agenda and budget your time and effort accordingly. If you understand a problem’s size and the value of solving it, it is easy to calculate what you can afford to spend on it. In addition, it helps you avoid brushing uncomfortable problems under the rug. If the problem is big, you simply must address it. If it is small or nonexistent, you can treat it accordingly. I estimate that as many as 80 percent of the problems people work on in companies are either (1) nonexistent, (2) unimportant, and/or (3) addressed in the wrong way with the wrong level of resources. I base my estimate on what I have seen so far across some hundred-plus companies.

In one of the companies I worked for as an executive, we printed sweatshirts and gave them to all the leaders in the company. The motto on them read A LEADER’S BEST FRIEND: HOW BIG IS THE PROBLEM?

When you have made the list of the things you need to explore to know more about the problem, set a date and time in your calendar for when to explore them. Also, identify people or sources of data that can help you get the knowledge you need.
