Bridgette also learned that as part of the senior team, Sara was anxiously underperforming. In the bimonthly meetings with her peers and several senior leaders, Sara kept such a low profile that she was almost invisible when matters of substance were being discussed. Sara acknowledged to Bridgette that she was aware of how frequently she “shut down” in those meetings, fearful that if she asserted herself and made a misstep, it could derail her hopes of advancement. Bridgette was also beginning to pick up on the fact that Jim was underfunctioning in his relationship to Sara, withdrawing from her when he was annoyed by her overfunctioning and increasingly turning to her peers rather than to her when he needed help on a project. This in turn only made Sara more anxious and even less likely to speak up during the senior-team meetings and assert herself as he expected and wanted her to.

While Jim was clear about the potential impact of Sara’s failure to delegate, what he was less clear about was his own contribution to the anxious reactivity that swirled around both of them. Like Jim, many of the leaders we work with can often spot over- or underfunctioning in others but have more difficulty seeing their own role in the reciprocal pattern.
