PART THREE:
Be a great manager
WHY?
Scientifically-proven benefits of being a great manager:
⢠Higher team performance
⢠Higher team satisfaction and lower turnover
⢠Greater team commitment
No great manager or leader ever fell from heaven; itâs learned, not inherited.
-Tom Northup
HOW?
Google has run hundreds of controlled experiments on its managers to determine the 8 best behaviors (most important first):
1. Be a good coach
o Provide specific, constructive feedback, balancing the negative and the positive
o Have regular one-on-ones, presenting solutions to problems tailored to your employeesâ specific strengths
2. Empower your team and donât micromanage
o Balance giving freedom to your employees, while still being available for advice
o Make âstretchâ assignments to help the team tackle big problems
3. Express interest in team membersâ success and personal well-being
o Get to know your employees as people, with lives outside of work
o Make new members of your team feel welcome and ease their transition
4. Be productive and results-oriented
o Focus on what employees want the team to achieve and how they can help achieve it
o Help the team prioritize work and use seniority to remove roadblocks
5. Be a good communicator and listen to your team
o Communication is two-way: you both listen and share information
o Hold all-hands meetings and be straightforward about the messages and goals of the team, help the team connect the dots
o Encourage open dialogue and listen to the issues and concerns of your employees
6. Help your employees with career development
o Provide them with books about their interests
o Introduce them to possible mentors
7. Have a clear vision and strategy for the team
o Even in the midst of turmoil, keep the team focused on goals and strategy
o Involve the team in setting and evolving the teamâs vision and making progress toward it
8. Have key technical skills so you can help advise the team
o Roll up your sleeves and work side by side with the team, when needed
o Understand the specific challenges of the work
A good manager is a man who isn't worried about his own career but rather the careers of those who work for him.
-H.S.M. Burns
The single biggest problem in communication is the illusion that it has taken place.
-George Bernard Shaw
