1. Interview everyone confidentially about the good, bad, and ugly. The approach at Duracell began with a thorough interview process. I gained critical information from every person in the plant regarding what they felt were key obstacles to peak performance and what they felt was working well and should remain unchanged. I make it a point never to editorialize what people are telling me in an interview. I don’t probe or lead their answers; I simply listen to the unchallenged perceptions of the interviewees. My job is to learn, not evaluate, at this point in the process. It may take many months of interviews, but when I am through, I can summarize the feedback into actionable themes that represent the largest majority. In these large representations, I can protect confidentiality and still uncover the key issues that inhibit positive change. The end result of such an interview process is the ability to discover the real cultural issues that prohibit everyone from working to the best of their ability. If you listen well in this interview process, it is possible to capture even the most sensitive issues that inhibit personal responsibility and team development.
