Aside from RAPID, there are other role-assigning frameworks that a manager can use, such as Responsible, Accountable, Consulted, Informed (RACI) and Driver, Approver, Contributor, Informed (DACI). Whichever framework we may choose, there are some simple principles we must observe. It is important to assign roles to persons and not to departments. Roles may overlap (the same person can hold multiple roles) but must not be fuzzy: I may have two roles, but not one and a half. In similar decisions, people can maintain their roles from one decision to the other. When a new type of choice appears, however, precise assignment and common understanding of roles are necessary, and this is usually done by the leader âthe person who has the final say.
Perceived theoretically, the clarity of roles seems like a common-sense idea, something that we surely almost always do. I will end this section on roles in group decision-making with a double exercise:
Exercise 1 Think of a recent group decision in which you were the final decision-maker. Make the list of the roles, according to the RAPID model, as they happened in reality, even if roles were fuzzy. Keep in mind that the same person, including the decision-maker, can have more than one role. Then, make the list of the RAPID roles as they would have been if such a decision-making system were implemented in your organization. Make sure the positions are clear. What difference would this make? What will you change for the next group decision?
Exercise 2 Think of a recent group decision in which you were NOT the final decision-maker. Write down exactly what your roles were, and then make a list of all the roles as you perceived them during the decision-making process, even if they were fuzzy. Write down, afterward, a list of clear roles as they would have been if such a decision-making system were implemented in your organization. What difference would this make? How could you influence your team or organization to adopt a clear decision-making system? What would be the first step in doing so?
